Why Most Amazon PPC Campaigns Fail (And How to Fix Them Fast)

Amazon PPC is one of the most powerful tools for scaling a brand — but it's also where most sellers quietly lose money.

After building and selling my own Amazon business, and now working with sellers at different stages, I've seen the same patterns repeat over and over again.

The issue isn't that PPC doesn't work. It's that most sellers are running it without a clear strategy.

In this post, I'll break down:

  • What's actually going wrong
  • How to fix it quickly

1. No Clear Goal (Just "Run Ads" Mentality)

Most sellers start PPC with one vague goal:

"Get more sales."

But without clarity, campaigns become messy fast. You should be asking:

  • Are you launching a product?
  • Are you scaling an existing one?
  • Are you defending your brand?

Each requires a completely different approach. Fix: define your objective first:

  • Launch → visibility + data
  • Growth → profitability + scaling
  • Defence → brand protection

2. Poor Campaign Structure

One of the biggest issues I see is overcomplicated or chaotic account structure. Examples:

  • Too many campaigns with no purpose
  • Keywords mixed with different intents
  • No segmentation between testing and scaling

This leads to wasted spend, no clear data and hard optimisation. Fix: simplify your structure:

  • Separate testing campaigns (broad, auto)
  • Separate scaling campaigns (exact match winners)
  • Keep it clean and intentional

3. No Real Keyword Strategy

Many sellers either target everything, or rely entirely on auto campaigns. Neither works long term.

Without a keyword strategy, you're basically guessing. Fix: focus on:

  • High-intent keywords
  • Competitor targeting
  • Search term harvesting

Move winning keywords into exact match campaigns.

4. Ignoring Conversion Rate

Here's the truth most people ignore:

PPC doesn't fix a bad listing.

If your product page doesn't convert, ads will just burn cash faster. Common issues:

  • Weak images
  • Poor copy
  • No differentiation

Fix: before scaling ads, optimise:

  • Main image
  • Title + bullets
  • A+ content

Better conversion = lower ACoS instantly.

5. Chasing Low ACoS Instead of Profit

This is a huge mistake. Many sellers obsess over:

"Lowering ACoS."

But lower ACoS doesn't always mean higher profit. You can cut spend and lower ACoS — but also kill growth.

Fix: focus on:

  • TACoS (total advertising cost of sale)
  • Overall profitability
  • Contribution margin

Think business — not just ads.

6. No Scaling Strategy

Even when campaigns work, most sellers don't know how to scale. They either increase budgets randomly, or leave campaigns untouched. Both limit growth.

Fix: scale by:

  • Increasing budgets on proven campaigns
  • Expanding keyword coverage
  • Testing new placements

Scaling should be controlled and data-driven.

Amazon PPC isn't complicated — but it does require structure, strategy, and discipline.

Most sellers fail because they:

  • Jump in without a plan
  • Focus on the wrong metrics
  • Ignore the bigger picture
